To hire freshers for a startup in India, define a role with a clear 90-day outcome and assign a mentor. Advertise through relevant placement cells, referrals and free job listings. Use a short, job-related task to assess skills. Aim to decide within a week, confirm pay and joining terms in writing, and prepare the first month’s onboarding before the fresher starts.

Should a startup hire freshers at all?
Yes, if you can give a fresher a clear first job and one person who reviews their work every day for the first month. Hire someone experienced if the person must design the product architecture or establish the sales process without supervision.
Before opening the role, reserve time for someone to teach, review and answer questions. Illustrative startup scenarios with a clear role and reviewer:
- A 15-person B2B SaaS startup in Bengaluru hires three freshers together: a support executive, a QA trainee and a sales development trainee. Each has a named senior, a written 90-day goal and a short daily review in month one.
- A three-founder D2C brand in Kochi hires one fresher to run order tracking and customer follow-ups. A founder checks the work daily at first, then moves to weekly reviews as accuracy improves.
- A two-person fintech team in Mumbai hires a junior analyst, because a founder reviews every dashboard before it goes out.
Bring in experienced support first if:
- You need the first backend engineer, and nobody on the team can review the code.
- One fresher is expected to run engineering, marketing and support at once.
- Nobody has time for mentoring, so the fresher works alone and guesses.
Which startup roles suit freshers?
Choose work with clear steps, a way to check quality and an experienced colleague available to review it. Each row shows an outcome a fresher can own in 90 days and what you must provide.
| Role | A 90-day outcome a fresher can own | What you must provide |
|---|---|---|
| Customer support and operations | First replies and the ticket log for one product area, with a weekly note on repeat issues | Reply templates and a senior to escalate to within the hour |
| Sales and business development | Qualified demos booked from a defined lead list, with every call logged | A lead list, a call script and a weekly call review |
| Software engineering | Small bug fixes, then one low-risk feature shipped through code review | A set-up guide, a staging environment and daily code review in month one |
| QA trainee | Test cases written and run for each release, with bugs logged with exact steps | A test plan and a developer who answers bug questions the same day |
| Data analyst | One weekly dashboard built and refreshed from the product database | Read-only access to an approved reporting dataset and someone who knows what each number means |

Where can a startup find freshers at low cost?
Start with free job listings, placement-cell outreach and referrals. Budget separately for any referral reward, internship stipend, paid platform plan and your team’s time.
| Channel | What it suits | Cost and effort |
|---|---|---|
| Free job posting | Open roles where you want applications within days | Several routes below state a free allowance, with conditions; your time goes into reading applications and replying quickly |
| Placement cells | Batches of freshers from one college, or roles tied to a degree or a skill | Confirm any drive or travel costs with the college; prepare a one-page brief for its placement officer |
| Referrals | Your first one to three hires, where trust matters | Budget for any referral reward you offer; screen referrals with the same task as everyone else |
| Internship to a pre-placement offer (PPO) | Roles where you want to see the work before you commit | A stipend, mentor time and a decision date |
How to hire interns in India covers the internship route. Use the placement-cell outreach templates to contact the colleges.
For one support vacancy, a founder could use one free listing, three nearby placement cells, the founder’s own LinkedIn post and an employee referral. If a college cannot organise a drive for one vacancy, ask the placement officer to circulate the opening and arrange virtual interviews rather than requesting a dedicated campus visit. A placement brief should state the degrees you accept (for example BCom, BBA, BSc or BCA), the graduation year, the skills, exam availability, the location, and pay as [₹ LPA] placeholders.

What should a fresher job post say?
State the first 90 days of work, the skills you will check, the pay range and the selection dates. Describe a typical first-month task so candidates can judge whether the role suits them.
- The work: what they will do in month one and month three, in plain verbs.
- The skills: five at most, and only ones you will check. Put what can be learnt on the job under ‘good to have’.
- Experience wording: ‘freshers’ or ‘0 to 1 years’, never ‘fresher with 2 years of experience’.
- Pay: CTC in ₹ LPA with fixed and variable parts shown separately, and any ESOP on its own line. Write ‘[₹ LPA]’ in the draft until you have decided.
- Place and time: location or remote terms, shift, working days and the joining date.
- The process: each step with a date, including the task and how long it takes.
- The company: your website, what the product does, who the fresher reports to and what they will learn.
Offer shortlisted candidates a conversation with the person they would report to before they accept. Use the job-description writing guide to draft the vacancy.
How do I select freshers without long interviews?
Use four short stages and score everyone the same way: a written application with two or three screening questions, a 15-minute call, one task of 45 to 60 minutes that mirrors the job, and a final conversation.
- Application: a CV or profile, one project or work sample, availability, and two or three screening questions about the work.
- 15-minute call: describe the job honestly, including the dull parts, and check expectations on pay, location and joining date.
- One task: work that looks like the real job, with a stated time limit. Two examples follow.
- Final conversation: ask the candidate to walk through what they did and what they would do next, introduce the teammate they would work with, then explain how the offer works.
An illustrative week for one role: Monday, review applications; Tuesday, introductory calls; Wednesday, tasks; Thursday, final conversations; Friday, decisions. Reserve reviewer time before you advertise these dates.
Score every candidate from 1 to 4 on the same four points, and write one line of evidence for each score:
- Fundamentals for the role.
- How they break a problem down.
- How clearly they write and speak.
- How they respond when you give feedback or add a constraint.
Suggested anchors for the scale: 1, needs substantial help; 2, completes the basics with significant errors; 3, produces an accurate answer with a clear explanation; 4, also checks assumptions and identifies relevant edge cases. Agree role-specific examples for each level before screening starts. For policy accuracy in the support task, score 3 when the reply follows the supplied refund policy and escalates approval correctly, and score 4 when it also identifies missing transaction details without promising an unsupported refund date.
An illustrative decision rule, not a validated hiring formula: agree the essential fundamentals before applications arrive, shortlist candidates who score at least 3 on each, and when two reviewers differ by more than one point, have them compare evidence and agree one score.
Here is a task for a support role:
TASK: SUPPORT EXECUTIVE (45 minutes)
You prepare: a fictional customer email, a half-page
refund policy and three past replies. Sample email:
"I was charged twice for order [number] on [date].
Please return the extra payment today."
Sample policy lines:
- Duplicate charges are refunded to the original
payment method within [number] working days.
- Refunds above ₹[amount] need the finance lead.
The candidate:
1. Writes the reply to the customer in under 150 words.
2. Writes a two-line note asking finance to check it.
3. Lists two questions to ask if the policy does not
cover this case.
We look for: a calm tone, correct use of the policy,
no promises we cannot keep, a clear hand-off.
We do not use the answer anywhere. And one for an engineering role:
TASK: JUNIOR ENGINEER (60 minutes) You prepare: a 40-line function that calculates a discount, two test cases it fails, and a short README. Tell candidates the language and setup requirements in advance; offer a company workstation or browser environment if needed. The candidate: 1. Finds why the two tests fail and fixes the function. 2. Adds two tests of their own. 3. Writes three lines on what changed and what to check next. We look for: reading the code before changing it, a small and correct fix, tests that mean something, and an honest note about anything unfinished. Candidates may search the web and say what they used.
Keep tasks fair: tell candidates the time limit and how they will be judged, and use made-up or public data. Use simulated tasks for selection and do not reuse candidates’ submissions. Arrange productive work separately, with written scope, payment and supervision, and check the arrangement with your lawyer or CA.
For a sales trainee in Kochi, state the customer languages and the travel the role needs, then test them with a short discovery-call exercise. Test the actual requirement, not birthplace or personality.
What offer should I make, and how fast?
Aim to send the written offer within a few working days, and tell the candidate when to expect a decision. Promise only what you can confirm in writing.
The offer should state the role, CTC in LPA with fixed and variable parts, location or remote terms, joining date, probation and notice terms, the mentor and the date of the first review. If ESOPs are part of the package, put the details in a separate document and have a lawyer check it.
Between offer and joining, agree five things: the acceptance deadline, one named contact, confirmation of joining availability, check-in dates, and how to report a changed start date.
Before you fix the number, budget the whole hire. Compare listings with similar responsibilities and hours, then check that the total is affordable and that the post, the offer and the budget agree:
HIRING BUDGET (one fresher) Annual fixed pay: ₹[amount] ([amount] LPA) Annual variable pay: ₹[amount]; payment conditions: [conditions] Equipment and software cost in year one: ₹[amount] Sourcing cost in year one: ₹[amount] Other employer costs in year one, where applicable: ₹[amount] Total cash budget for year one: ₹[amount] Mentor time, kept separate: [hours] a week for [weeks] weeks
Ask your accountant to check which employer costs apply before approving the total.
What does a 30-60-90 day plan for a fresher look like?
Write the plan before the fresher joins, share it on day one, and review against it on the dates shown. Fill in the brackets for your role.
30-60-90 PLAN: [name], [role] Mentor: [name] Manager: [name] Start: [date] BEFORE DAY 1 - Laptop, access and tools ready: [list] - Buddy told; welcome message with day 1 timings sent WEEK 1 - Day 1: team introduction, product walkthrough, one goal for the week - Days 2 to 4: one small real task: [task] - Friday: 30-minute review with the mentor DAYS 1 TO 30: LEARN THE WORK - Learn: [product, customers, tools] - Deliver: [two small outputs the team will use] - Daily short work review with the mentor - Weekly 1:1 for wider feedback; review on [date] DAYS 31 TO 60: OWN A PIECE - Own: [one recurring task or area] - Deliver: [measurable output] - Review on [date]; feedback goes both ways DAYS 61 TO 90: WORK WITH LESS HELP - Own: [a small project that ends in a result] - Deliver: [the result and a short write-up] - Review on [date]: role, pay review date, next goals
A filled example for a support executive: by day 30, draft replies are reviewed by a mentor before sending; by day 60, the fresher handles defined cases and escalates the rest; by day 90, they own one queue and report recurring issues.
How do I keep freshers once they join?
Support retention by keeping the promises you made about work, mentoring, pay and reviews.
- Reserve mentor time: short daily work reviews in month one, then weekly reviews as the fresher becomes independent.
- Real work in week one: a small task the team will actually use.
- Feedback both ways: at day 30, 60 and 90, ask what is unclear and what should change in the onboarding.
- A visible next step: say what the next role needs and when pay is reviewed, without promising a title or a raise you cannot confirm.
- Pay on the date stated in the offer, and explain the first payroll cycle before joining.
- An exit conversation: if someone leaves early, ask why, and fix the cause in the next batch’s onboarding.
What mistakes do startups make when hiring freshers?
Check that you have enough mentor time and can meet the selection dates you advertise.
- Hiring a batch with no senior to teach them. Peer review can help, but a beginner still needs someone experienced to check the work.
- One job description for three jobs. Choose one main responsibility instead of combining engineering, marketing and support in a single entry-level role.
- Filtering on CGPA or college name alone. Neither tells you whether the person can do your task.
- A slow process. Tell candidates the decision date and send an update if it changes.
- Unclear pay. Mixing fixed pay, variable pay and ESOP in one number makes the offer hard to compare and easy to resent.
- No plan for day one. Prepare the laptop, access and first task before joining so the fresher can start learning on day one.
Should I reject a fresher who has no internship or portfolio?
Offer a short simulated exercise rather than requiring previous workplace experience. Accept coursework, a personal project or another relevant example when asking the candidate to explain how they approached a problem.
How should I tell unsuccessful candidates?
Send a short update once the decision is final. Where useful, give one observation tied to the selection criteria, and avoid promising a future vacancy.
Can I hire a final-year student before their exams finish?
Confirm attendance requirements, exam dates and the earliest full-time joining date with the candidate and the placement cell. Put any interim working arrangement and the later start date in writing.
Can I hire freshers for remote work?
You can, for roles where the work is written down and reviewable, such as support, analysis and some engineering. For remote onboarding, agree daily check-ins, written task instructions and how the fresher can get help between reviews.
Do I need recruitment software to hire a few freshers?
For one to three hires, a shared spreadsheet is enough: one row per candidate, with columns for source, stage, date, score and next step. After each hire, review which sources produced candidates who passed the task and joined. Move to software when you can no longer see at a glance who is waiting on whom.
What should I do if a fresher resigns within a few months?
Agree the last working day and the handover in writing, collect company assets and close access on that day, and check the notice terms in your offer with your lawyer before you act on them. Ask what influenced the decision to leave, then review any concerns about workload, management or the role.
